Disruptors like AI test leadership: They reveal whether leaders can rise to the challenge to embrace change themselves and guide their teams through it.

At the same time, common fears emerge—like job loss, skill obsolescence, uncertainty about roles, and unclear expectations. The FranklinCovey Institute found that not only do 70% of employees say that AI and technology are evolving more quickly than their work cultures can adapt, but 46% also said that AI’s prevalence makes them unsure about whether their roles will matter in the future. These fears are real and valid, and if they’re not addressed, they undermine adoption, engagement, and trust. Yet AI in the workplace should not be seen as a replacement for people; it’s about equipping people to do their best work in a new era.

Key Takeaways:

AI in the workplace is about people, not just technology. Leaders must provide clarity, trust, and training so employees feel prepared rather than replaced. Human wisdom and acumen are essential for making the most of AI.

AI adoption succeeds when guided by strategy and guardrails. A clear plan, ethical policies, and role-based training ensure AI empowers rather than overwhelms.

Leaders set the tone for embracing disruption. By modeling curiosity, responsible use, and forward-thinking strategies, they help teams turn AI into a tool for growth, innovation, and resilience.

What “Embracing AI” Really Means for Organizations

AI adoption is as much a human transformation as a technical one. Embracing AI involves more than implementation. It involves thoughtful integration into an organization’s existing culture, ensuring it aligns with ethical principles, and investing in people’s capability to use it well. It also means balancing innovation with discernment and ensuring that AI becomes a partner in progress, not a replacement for human value.

Adoption Is More Than the Tools—It’s Changing How People Work

Many organizations mistakenly treat AI adoption as a technical project, focusing on installing systems, training on features, and expecting results to follow. But true AI integration isn’t about the tools themselves; it’s about rethinking how people work, how decisions are made, and how value is created.

To embrace AI means weaving it thoughtfully into the organization’s purpose through ethical use, skill development, and alignment with its mission. Leaders must also guard against “AI workslop”—the careless, disengaged use of AI that erodes quality and trust. This often occurs when employees feel disconnected or when technology replaces meaning with speed. Preventing it requires leadership engagement through listening, involving teams in decisions, and reinforcing ownership of outcomes.

A people-first approach builds trust and sustainable adoption. When employees feel respected, informed, and included, they see AI not as a threat but as a partner in progress. Leaders who ground technology in human values and clear communication create organizations that are both innovative and deeply connected.

Learn how to empower your people to create a future-ready workforce in our new guide, The Human + AI Partnership.

The Business Case for Embracing AI in the Workplace

AI will transform every industry it touches, but its greatest impact lies in how it reshapes the employee experience. When used thoughtfully, AI removes friction, reduces burnout, and helps people focus on meaningful work. The business case for AI, therefore, is really a people case: Empowered employees drive better results. By centering adoption on trust, training, and transparency, leaders can ensure AI enhances the human elements that make organizations thrive.

Elevating Productivity and Efficiency

One of the clearest promises of AI is freeing employees from repetitive, transactional tasks so they can focus on creativity, strategic thinking, and value creation. AI tools can automate data entry, emails, scheduling, early analysis, and routine workflows. That automation translates into productivity gains.

Generative AI, for instance, can accelerate ideation by offering rapid drafts, frameworks, or prototypes. Teams can test more ideas faster and refine them collaboratively. But leaders must guide this process and define clear expectations so that AI encourages, not replaces, human contribution. Leaders should also clearly define where AI should accelerate and where humans must deepen.

Another benefit is skill democratization. Because AI lowers the barrier to entry for complex tasks, people who aren’t data scientists can theoretically leverage AI to explore data, run models, or test hypotheses—creating an environment where innovation can thrive.

However, leaders must temper ambition with guardrails. Be careful not to remove too much human input too quickly. Leaders should monitor for quality degradation, “garbage in, garbage out” issues, and tendencies to accept AI’s first outputs uncritically to ensure time and cost savings without jeopardizing quality.

Enhancing Decision-Making With Better Data

In an age when leaders are bombarded with more information than ever before, AI can serve as both a filter and a force multiplier by analyzing vast quantities of data at unprecedented speed to reveal insights that would otherwise remain hidden. Used wisely, AI enhances strategic clarity. It can detect patterns in customer behavior, forecast supply chain risks, evaluate performance trends, and highlight emerging opportunities faster than traditional analysis ever could.

But AI is not value-neutral. It reflects the data it is trained on and inherits biases, gaps, or blind spots. That’s why human judgment, values, and trust are critical filters. Leaders must ask: What assumptions does the AI model embed? Which signals matter? Leaders should use AI as a compass, not the captain.

Unlocking Employee Potential

One of the most exciting opportunities of AI is using it not to do work for your people, but to augment their growth. AI tools can personalize learning, surface skill gaps, recommend stretch experiences, and provide feedback loops. Leaders can shift from evaluating employees to coaching them using AI insights.

Rather than measuring performance alone, leaders can use AI to unlock employee potential. By providing data-based feedback, scenario simulations, and growth pathways, AI can help every employee see how they can stretch and enable organizations to identify opportunities for skill development.

Strengthening the Customer Experience

AI’s power is most visible in how organizations use it to deliver smarter, faster, and more personalized service. Modern customers now expect personalization as a baseline—they want experiences that feel relevant and intuitive. AI enables this at scale by analyzing patterns, anticipating needs, and suggesting solutions far faster than human teams could manage.

When used wisely, AI enhances—not replaces—human connection. Chatbots with human escalation can offer 24/7 support, while predictive analytics can alert teams to customers who may need proactive attention. By automating the routine, AI frees employees to focus on what matters most: meaningful, relationship-driven interactions that deepen trust and loyalty.

Yet as these capabilities expand, leaders must ensure authenticity stays at the core. Customers don’t stay loyal to algorithms; they stay loyal to trust and a sense of being understood. Leadership must embed clear guardrails so that every AI-enabled interaction reflects the organization’s values, voice, and purpose, ensuring technology strengthens relationships rather than diluting them.

Navigating the Complexities of AI Use in the Workplace

Every new technology brings both opportunity and risk—and AI is certainly no exception. The same capabilities that make AI powerful can also make it perilous when applied without foresight or accountability. Leaders cannot simply introduce AI and hope for the best; they must actively anticipate and navigate its unintended consequences. This means moving beyond fascination with what AI can do to disciplined reflection on what it should do. Some of the most common challenges today’s leaders face related to AI in the workplace include:

Over-Reliance on AI

The precision and speed of AI can easily tempt organizations to rely too heavily on technology. In fact, FranklinCovey’s AI General Attitudes Survey (September 2025) found that over a quarter of individual contributors say their managers expect AI to save them far more time than it actually does. Leaders must remember that AI is a tool, not a substitute for strategy or leadership. When teams defer decisions to algorithms instead of applying discernment, organizational quality, creativity, and credibility inevitably suffer.

AI can inform choices but cannot replace human intent, vision, or values. The more decisions are automated without oversight, the greater the risk of error, bias, and cultural misalignment. Leaders must protect space for critical thinking and meaningful connection, especially in high-stakes decisions that affect people, purpose, or reputation.

The healthiest mindset for leaders to model is one of disciplined curiosity, by embracing AI’s insights while maintaining the courage to question them. By positioning AI as an assistant rather than an authority, leaders preserve intellectual integrity and ensure technology strengthens, rather than replaces, human judgment.

Ethical Risks and Bias

For all its promise, AI is not capable of independent thought; it can only calculate. And while its answers can appear sophisticated, they are always shaped by the data it consumes and the assumptions embedded in its models. This creates a subtle but serious risk: AI can replicate and even amplify the biases present in its training data.

If an AI system is trained on flawed or incomplete information, it may produce inaccurate or misleading insights. For example, in a manufacturing environment, AI can predict which machines are likely to fail and schedule maintenance accordingly. But if past maintenance logs were incomplete or biased (e.g., only machines in more visible areas were consistently logged), the AI may fail to flag units that truly need attention. This leads to under-serviced parts of operations—not because they are less critical, but because the AI missed the signals.

AI is inherently efficient—but efficiency is not the same as accuracy, and it’s certainly not the same as fairness. AI is often called “lazy” because it will give you the easiest answer, not necessarily the best one. It’s imperative for leaders to create ethical guardrails, including:

Establishing transparent AI usage policies.

Training teams to verify information and question outputs.

Requiring “human in the loop” review for any high-impact decision.

Encouraging teams to report anomalies or ethical concerns without fear.

Leaders must model accountability at the top. When leaders demonstrate that speed never outranks integrity, they set a standard that cascades through the culture. Ethical leadership transforms AI from a risk to a responsibility—and responsibility is the bedrock of trust.

Data Privacy and Security

AI thrives on data—the more it has, the better it performs. But with that reliance comes exposure. When AI systems access sensitive employee, customer, or business information, privacy and security risks multiply. A single breach or misuse can undermine years of trust and credibility.

Leaders must ensure that all AI use aligns with legal and ethical standards such as HIPAA, FERPA, GDPR, and other applicable data protection laws. Compliance, however, is the bare minimum. True leadership requires creating a culture of vigilance and transparency around data use.

That means asking essential questions before adoption, such as:

What data is being collected, and why?

Who owns the data and who has access to it?

How are we protecting it from misuse, both internally and externally?

What controls exist to prevent unintended sharing or exploitation?

Leaders should partner with compliance, legal, and technology experts to establish clear policies for data governance. But policy alone isn’t enough. Teams must also be trained on responsible data use and empowered to speak up if they identify risks.

Accountability builds trust. When people see their leaders handling information with integrity, they follow suit. Responsible AI adoption begins not with systems, but with stewardship.

Employee Fears and Adoption Barriers

We can only graduate to leading people through change if we know how to deal with change as humans first.

— Kory Kogon, Vice President of Content Development, FranklinCovey

Perhaps the largest obstacle to AI adoption is humans. Change creates uncertainty, and uncertainty creates resistance. Employees may worry that AI will replace their jobs, make their skills obsolete, or hold them to impossible new standards. Leaders must anticipate and manage these emotional and skill-based barriers.

Leaders must approach AI adoption as a change journey, not a software rollout. People move through predictable stages of change—awareness, concern, understanding, adoption, and commitment. Leaders should guide teams through each stage with intentional communication and capability-building.

Because change is seldom neat or easy, leaders should plan for resistance and incorporate feedback cycles. Use early adopters to model, surface lessons, and help their peers. When people see colleagues succeed, adoption becomes more credible. Leaders who lead through change with trust and compassion build resilience within their teams. They turn fear into focus and uncertainty into innovation.

When rapid change occurs, help your organization move from shock to strategic advantage with our guide, How Leaders Convert Disruption Into Opportunity.

The Human-Centered Framework for AI Integration

AI adoption succeeds or fails on one factor above all others: how well leaders align technology with human purpose. This is where leadership becomes the differentiator. Leaders must balance the strategic, ethical, and emotional dimensions of AI integration. They must help teams make sense of change, remove barriers to adoption, and reinforce that technology serves people—not the other way around.

Lead With Trust in AI Adoption

Trust is non-negotiable in driving AI adoption. In agile organizations, trust is often the silent tether that replaces rigid rules. Leaders must create a high-trust culture that encourages experimentation—empowering teams to pivot when processes, markets, or customer expectations shift. AI gives capacity, but agility comes when employees are empowered to use that capacity wisely.

Without trust, employees either resist AI, fearing replacement, or misuse it with no accountability. With trust, AI becomes a partner in execution, creativity, and growth. Leaders must remove rigid structures that slow decision-making and innovation.

In times of disruption and uncertainty, unleash engagement and performance when you download our guide, 7 Steps to Create an Environment of Trust on Your Teams.

Communicate a Clear AI Strategy

Ambiguity around AI use is the enemy of adoption. Employees are 2.9 times more likely to feel very prepared to use AI when there is a clearly communicated plan. Leaders must define purpose before deployment: Why are we using AI and what does success look like? Engage employees in these discussions early by inviting their questions, addressing their concerns, and explaining how AI connects to broader organizational goals.

This clarity of purpose transforms AI from a mystery into a mission. When people understand the “why,” they contribute to the “how.”

An effective communication plan should include:

Regular updates on progress, lessons learned, and future priorities.

Open dialogue forums where employees can share feedback and discoveries.

Consistent leadership messaging that ties AI initiatives to mission, values, and long-term strategy.

When communication is transparent and consistent, anxiety gives way to engagement. People move from uncertainty to ownership, helping the organization evolve together rather than react in silos.

Set Guardrails for Responsible Use

According to FranklinCovey’s AI General Attitudes Survey, 71% of managers say they have a clear understanding of how their teams are using AI—but 41% of individual contributors say their managers don’t know how or even if they’re utilizing AI in their roles. This suggests not only a wide gap between leaders’ and team members’ perceived knowledge and utilization of AI in the workplace, but also a lack of oversight pertaining to AI usage standards across organizations. In fact, the FranklinCovey Institute found that 80% of individual contributors define their organization’s leadership as “hands-off” when it comes to AI adoption and use.

AI’s power must be balanced by principle. The more integrated AI becomes in daily work, the greater the need for ethical boundaries. Guardrails protect organizations from misuse and reinforce the trust that sustains adoption. Practical guardrails include:

Requiring human approval for decisions that affect people or reputation.

Conducting regular audits to identify bias or misinformation in AI systems.

Training teams to evaluate outputs critically—knowing when to trust AI and when to question it.

Creating escalation protocols for reporting ethical or operational concerns.

Leaders set the tone by modeling this discipline. When they pause to verify data or challenge assumptions, they teach the organization that discernment is a strength, not a slowdown. Ethical guardrails are not barriers to progress. Instead, they are pathways to sustainable trust.

Train and Upskill for the AI Era

The most powerful message a leader can send is that AI is not here to replace people—it’s here to elevate them. But elevation requires preparation.

Leaders must invest in upskilling programs that help employees think with AI, not just use AI. Technical literacy is important, but critical thinking, communication, creativity, and judgment are the skills that make human-AI collaboration effective.

Employees who resist AI aren’t being displaced by machines. Instead, they risk being outpaced by workers who know how to use AI effectively. By reframing the narrative from “replacement” to “reinforcement,” leaders can motivate learning rather than fear. Practical steps include:

Conducting skill assessments to identify development priorities by role.

Offering modular, role-based training that builds confidence at all levels.

Providing coaching for leaders to integrate AI insights into decision-making.

Encouraging self-directed learning with guided exploration tools.

Upskilling also reinforces engagement. When employees see that the organization invests in their growth, they reciprocate with energy, innovation, and trust. Leadership becomes less about managing change and more about enabling progress.

Learn how to close critical skills gaps and future-proof your teams when you download our guide, Elevating Human Skills in the Age of AI.

Start Small, Scale Smart

Sustainable AI integration doesn’t begin with enterprise-wide transformation but with focused experimentation. Leaders should start small: Identify one or two meaningful use cases, pilot them with willing teams, and study the outcomes closely.

Early wins build confidence. They create stories of success that spread naturally throughout the organization. Leaders should celebrate these examples and use them to spark broader engagement.

Scaling comes next, but scaling wisely means capturing lessons before expanding. Each pilot should reveal what worked, what didn’t, and what must change before broader deployment. By taking an incremental approach, leaders demonstrate that AI adoption is intentional, not impulsive. They show that innovation can move quickly without losing discipline.

Leading Through AI Workplace Disruption

Leaders have to lead with empathy and action. You’ve got to put yourself in your team’s shoes—are they curious, cautious, afraid?—and then model the behavior you want to see.

— Kory Kogon

AI at work is becoming the new normal, but its impact depends entirely on leadership.
